Sony sells region-locked PS5 at a loss to expand its Japanese audience

Sony Interactive Entertainment is selling its region-locked PS5 at a loss as a strategic investment to grow PlayStation users in Japan and curb imports driven by the weak yen. The subsidized ¥55,000 model, now 40 percent cheaper than the unrestricted version, reflects targeted spending on a key market long dominated by Nintendo.

Sony sells a region-locked PS5 in Japan for ¥55,000 at a loss to block exports and expand its local user base. The model undercuts the standard Digital Edition by about 40 percent. Sony calls the subsidy a strategic investment to grow PlayStation adoption in a Nintendo-dominated market without shifting focus from other regions.

Sony Interactive Entertainment is selling its region-locked console at a loss in an effort to expand the PlayStation user base in a country long dominated by Nintendo.

Sony subsidizes the Japan-exclusive hardware to counter imports and boost local adoption. The special edition launched in November 2025 at ¥55,000 ($340). It has held that price while the unrestricted PS5 Digital Edition now sells in Japan for ¥89,980 ($555) after recent widespread price increases, making the limited model roughly 40 percent cheaper.
By creating a version restricted to Japanese accounts, Sony aimed both to stop those exports and to deliver hardware directly to local customers at a more affordable price.

In an interview with Famitsu, SIE president and CEO Hideaki Nishino said the company observed players worldwide importing standard PS5 consoles from Japan to exploit exchange-rate fluctuations caused by the weak yen. By creating a version restricted to Japanese accounts, Sony aimed both to stop those exports and to deliver hardware directly to local customers at a more affordable price.

Nishino frames the discounted hardware as a deliberate strategic investment. When asked how Sony could sustain the lower price amid rising component costs, Nishino replied that the company considers the model targeting only Japan a strategic investment. He declined to disclose specific figures but said Sony plans to recoup the costs across its entire business operations.

Nishino added that although the business situation differs from overseas markets, the move represents an important and necessary investment for Japan. The company hopes the lower entry point will revitalize the Japanese gaming community and market, which it regards as key.
Nishino rejected the idea that Sony values the Japanese market more than others.

Japan receives focused investment without deprioritizing other regions. Nishino rejected the idea that Sony values the Japanese market more than others. He explained that because Sony operates globally it does not prioritize or downplay any particular market, instead strategically allocating funds within the overall balance. The current emphasis on Japan stems from a desire to increase the number of PlayStation users there.
The decision last year may have been shaped in part by comments from Capcom president Haruhito Tsujimoto. In September 2025 Tsujimoto told Nikkei that the PS5's price of around ¥80,000 ($540), plus software and subscriptions bringing the total near ¥100,000 ($675), created a barrier to entry especially for younger players.
